The situation
Demand for migration work arrived faster than a new firm's own team could absorb. Clients needed two things at once: enough hands to move quickly, and continuity from the people who would run the environment afterwards. Bringing in a body shop solves the first and breaks the second.
What we did
- A partner model, not subcontracting. XCofinite owns the client relationship, the migration plan, and the run-state after go-live. Thalsoft, Nalvar, and Alferix bring surge capacity and specific platform depth into that plan.
- One method. Every migration uses the same approach regardless of who staffs it: assessment and 6R disposition, landing zone as code, wave-based cutovers with runbooks and rollback, then optimization.
- Single-owner accountability. One cutover owner per wave, one joint go/no-go, one report to the client. Partners work inside our runbook, not their own.
- Continuity built in. The team that migrates an estate is the team that operates it, so nothing is lost at handover.
The result
More than ten cloud and infrastructure migrations delivered since 2024, to a consistent standard, without XCofinite over-hiring to chase demand. Clients get the pace of a larger firm and the accountability of a small one, and the same people stay on for managed service.
